The pattern is so consistent it could be a law of business physics.
Month 1: the new tool is deployed. The team is trained. The old process is officially retired. Adoption is enthusiastic. The tool handles the core workflow cleanly. Leadership is pleased.
Month 2: edge cases start appearing. The tool does not handle a specific type of submission that represents 8% of volume. Someone builds a workaround - a side spreadsheet, a manual step, a note in the comments field. The workaround is small. Nobody reports it as a problem.
Month 3: more edge cases. The reporting format does not match what the VP needs for their board deck, so someone exports the data and reformats it in Excel every month. The integration with the CRM syncs most fields but misses three that the sales team relies on, so they still update both systems. The workaround count is now at five or six, each maintained by a different person.
Month 6: the team is running two systems. The official tool handles the happy path. The collection of workarounds handles everything else. Total operational effort is higher than before the tool was purchased, because the team is maintaining both the new system and the workaround layer that compensates for its gaps.
Month 12: someone in leadership asks why the team is still using spreadsheets. The answer is uncomfortable: the tool does not do everything the old process did. It was supposed to. It does not.
Why this happens
The 90-day trap is not a technology failure. It is a scoping failure. The tool was evaluated against the happy path - the 80% of transactions that follow the standard flow. The purchase decision was based on a demo that showed clean data moving through clear stages.
The remaining 20% - the exceptions, edge cases, and non-standard workflows - were not part of the evaluation. Not because anyone was dishonest, but because exception paths are hard to articulate, hard to demo, and easy to assume will be handled somehow.
"Somehow" turns out to be spreadsheets.
The exception accumulation problem
Every software tool has an opinion about how work should flow. When the actual workflow matches the tool's opinion, the tool works well. When it does not, there are three options: change the workflow to match the tool, customize the tool to match the workflow, or work around the mismatch.
Changing the workflow is sometimes possible and sometimes not. When the workflow exists to satisfy a regulatory requirement or a client expectation, it cannot be changed to accommodate a software tool's preferences.
Customizing the tool is sometimes possible and always expensive. Most SaaS platforms offer configuration options that cover common variations. Uncommon variations require either professional services from the vendor (at $200 - $400/hour) or API integrations (which require engineering resources the operations team does not have).
Working around the mismatch is always possible and always cheap in the short term. A spreadsheet, a manual step, a sticky note, a Slack message to the one person who knows how to handle this case. Each individual workaround takes five minutes to set up and two minutes per occurrence to execute. The cost is invisible until there are fifteen of them.
What prevents it
The prevention is straightforward in concept and difficult in practice: evaluate the tool against the full process, not just the happy path.
This requires having the full process documented - including every exception path, every manual workaround, and every "Jessica just handles it" step. Most organizations do not have this documentation. The process lives in people's heads and in the collection of spreadsheets that currently run the operation.
A structured process mapping exercise - what a diagnostic engagement produces - documents every step, every exception, and every decision point. With that map in hand, tool evaluation becomes specific: "Can this tool handle exception type 3, which represents 12% of our volume and requires a conditional routing step that depends on the client's risk tier?"
If the vendor can demo the exception, the tool fits. If they cannot, the gap is identified before purchase, not after deployment. The organization can then make an informed decision: buy the tool and accept the gap (with a planned workaround), buy a different tool that handles the gap, or build a custom solution that matches the actual process.
The sunk cost spiral
The 90-day trap gets worse the longer it goes unaddressed, because of sunk cost psychology.
The organization has already paid for the tool, trained the team, migrated data, and adjusted workflows. Admitting that the tool does not fit - six months and $80K later - feels like admitting a mistake. So the workarounds persist, the parallel systems continue, and the total cost of operation increases year over year while leadership believes the software investment has been made and the problem is solved.
The diagnostic question that breaks the spiral: is the total operational cost (software + workaround labor + error correction + dual-system maintenance) lower or higher than it was before the tool was purchased? If higher, the tool is not saving money - it is adding a layer of complexity on top of the original problem.
What the alternative looks like
The alternative is not "never buy software." It is "understand the problem before buying software."
A well-mapped process reveals what the real requirements are - not the requirements that the vendor's sales team suggested during the demo, but the actual steps, exceptions, and decision points that define the work.
With that map, the evaluation becomes precise. Often, the right solution is not a single tool but a combination: an existing platform for the happy path, a lightweight integration for the edge cases, and a dashboard that shows the full picture. Sometimes the right solution is custom-built, because the process is unique enough that no off-the-shelf tool will avoid the 90-day trap.
The cost of the diagnostic is a fraction of the cost of a failed software deployment. And the output - a documented process map with requirements that can be evaluated against any tool - is useful regardless of what gets selected.
