AI Agents Don't Fix Broken Processes — They Accelerate Them

An AI agent dropped on top of a broken process is not an improvement. It is the same broken process, executed faster, with less visibility into what just went wrong. Here's the test we run before automating anything with an agent.

It's tempting to look at AI agents as a general-purpose ops fix. They can read documents, summarize threads, draft responses, route tickets, classify intent, take actions across systems. Drop one on a slow process and the slow process gets faster. Right?

Sometimes. But more often what happens is this: the slow process was slow because of a structural problem — an unclear owner, a missing artifact, a wait state, a quality cliff at one specific handoff. The agent doesn't fix any of those. It just executes the rest of the process faster, around them. The structural problem stays exactly where it was, and now it's harder to see, because the agent's output is masking it.

The result is a process that feels faster from the inside, breaks more often, and is harder to debug when it does.

The diagnostic we run first

Before we put an agent on any process, we run a five-question test. The agent only earns its place if the answers come back clean.

1. Is the process scope agreed? (SIPOC says yes)

2. Is there exactly one accountable owner? (RACI says yes)

3. Are the handoffs explicit and visible? (Swimlane says yes)

4. Is the wait time understood and not the bottleneck? (Value stream map says the work is the bottleneck, not the wait)

5. Does the customer see a coherent experience? (Service blueprint says yes)

If any answer is no, an agent will not fix the process. It will speed up the parts that are already working and leave the broken parts looking exactly the way they did before.

If all five answers are yes, an agent can be a real multiplier. The work that's left after the structural problems are fixed is usually pattern-matching, classification, drafting, and integration — exactly what agents are good at.

Where agents are actually winning

The successful agent deployments we've seen share a profile:

  • Bounded scope. The agent owns a specific stage of a known process — not "the process."
  • A clean human escalation path. When the agent isn't confident, it stops and asks. It doesn't guess.
  • Measurable input and output formats. The thing the agent receives and the thing it produces are both inspectable, not vibes.
  • A regression suite. Every change to the agent's prompt or tools runs against a battery of past cases.

That's not a vibe. It's an engineering discipline. Teams that ship agents that way win a lot. Teams that ship agents because the CEO asked for AI usually have to walk it back six months later.

The right order

Map first. Fix the structural problems first. Then add the agent. The agent is a multiplier, not a foundation. Multipliers applied to broken foundations multiply the broken-ness.
